Milpa: The Maya Growing System Behind the Three Sisters

Most American gardeners meet the Three Sisters as a planting pattern: corn, beans and squash in a mound. In Mesoamerica the pattern has a name, a calendar and a landscape attached, and the planting is the least of it. Milpa is a 20-year cycle in which a field spends two years growing food and the rest growing back into forest. The mound is where you start. The cycle is worth borrowing.

What Is a Milpa?

A milpa is a Mesoamerican polyculture field, from the Nahuatl milli (sown field) and pan (on top of), planted with maize, beans and squash plus dozens of other crops, and run through a cycle of a few years of cropping followed by a long fallow farmed as forest. The Three Sisters are its core; the milpa is the whole system.

The 2023 review in Frontiers in Agronomy defines milpa around the "Mesoamerican triad" and notes that in the US the same association is called the Three Sisters. The difference is everything planted around it: chile, tomato, amaranth, chaya, sweet potato, jicama, herbs and fruit trees, in a field never weeded clean.

The archetypal cycle, per the UC Santa Barbara MesoAmerican Research Center, is two years of cultivation and eight of fallow, the fallow passing through managed stages of shrubs and useful trees back to closed forest. Ford and Nigh's fieldwork at El Pilar in Belize argues the "fallow" was never abandoned: it was the forest garden phase of the same farm.

How Does the Milpa Cycle Work?

Clear and burn a patch of secondary forest before the rains, plant the triad and its companions with a digging stick, crop it two or three years, then let it return to forest for eight to twenty while you farm the regrowth.

The fire is what outsiders fixate on and what the Maya treat as a tool. Nigh and Diemont, in Frontiers in Ecology and the Environment, describe a cool burn of recent regrowth timed so ash washes in at the first rains; the Frontiers review adds that with "a sufficiently long fallow cycle (up to 40 years)" the practice does not necessarily degrade soils. What degrades them is burning a field that only rested two years.

Then the field is planted as the Three Sisters are planted everywhere: maize first, beans up the stalks, squash across the ground. The Maya version adds tiers of crops and keeps managing the plot after the last maize harvest: fruit trees spared, the "fallow" pruned and harvested. The El Pilar Forest Garden Network counted about 370 cultivated species across nineteen Maya forest gardens in Belize, the same palms and fruit trees in nearly every one.

Why This Works: Succession Is the Crop

Permaculture teaches succession as the way a bare site becomes a food forest. Milpa runs succession as a rotation: the annual phase is short and intense, the forest phase builds the soil, and the farmer harvests every stage. Ford and Nigh's book calls it eight millennia of sustainable cultivation; the claim is not that the Maya avoided clearing forest but that they farmed the regrowth. Does Milpa Actually Out-Yield a Monoculture?

Per plant of corn, no. Per square foot of land, yes, in every published trial. The useful number is the land equivalent ratio: how much monoculture land it takes to match one acre of polyculture.

The Frontiers review found eight studies rigorous enough to calculate it, in Mexico and the US; the LER ran from 1.08 to 2.89, every one favouring the milpa. At the top end, one acre of maize-bean-squash produced what nearly three acres of monocultures would. The review is blunt the other way too: on maize alone, milpa yields of 1 to 3 t/ha look poor beside Mexico's 3.8 t/ha average, which is why the system keeps losing ground.

The US data point to relate to is Iowa. Iowa State's Three Sisters project, run with Native growers, reported lower yield per crop in 2021 but an LER "around 2," against a usual intercropping range of 1.22 to 1.3, with lower soil nitrate and higher biological activity under the intercrop. Why Is Milpa Disappearing?

Because the cycle only works with land to spare, and land is running out. Shorten the fallow and the system degrades from the soil up.

The Frontiers review lists the drivers plainly: low maize productivity against commercial farming, cultural rejection, youth leaving rural areas, and "soil degradation due to reduced fallow periods." Where land pressure pushes fallows from twenty years to two or three, burning strips nitrogen faster than regrowth returns it, and rain carries the ash off before the crop can use it. The same review notes a Yucatan trial where dropping the burn for a mucuna intercrop with residue retained increased maize yields.

Common Mistake to Avoid

Reading milpa as "slash and burn" and stopping there. The burn is one week of a 20-year cycle, and the research is consistent that fallow length, not fire, decides whether soil improves or collapses. A US gardener does not need the fire; chop-and-drop and a cover crop do the job. What you need is the patience to let a bed rest for real.

How Do You Run a Milpa in a US Backyard?

Give a bed three years of Three Sisters, then two or three years of perennial fallow, and rotate beds so one is always in each phase. A 20 by 20 ft plot split three ways runs the cycle.

The planting is the Three Sisters plus two more sisters, as Iroquois and Native Seeds/SEARCH growers do it: sunflowers on the north edge, amaranth through the middle for grain and greens. Mounds 3 to 4 ft apart, four to six corn per mound, pole beans sown two to three weeks later when corn is 6 in tall, vining squash between mounds. Flour or dent corn, not sweet corn, so the stalks can hold beans.

Year one: clear and plant, no fire

Chop whatever was growing and leave it on the surface, or sheet mulch over turf in fall. Plant mounds in late spring once soil is 60°F (16°C). Chile, tomato and amaranth go in the gaps; squash covers the paths.

Years two and three: same bed, more sisters

Shift the mounds a foot or two, replant, let volunteers stand. Chop stalks and vines in place each fall. Expect yields to slip in year three; that is the Maya signal to move on.

Years four to six: farm the fallow

Sow a cover crop mix and plant short-lived perennials that earn their keep: comfrey, pigeon pea in warm zones, rhubarb, berry canes, tree seedlings to move later. Harvest from it. Do not dig it.

Year seven: bring it back

Chop and drop the fallow in late winter, leave the roots, and plant maize mounds straight into the mulch. The bed comes back with three years of root channels and leaf litter.

Two honest caveats. Corn yield per square foot will be lower than a tight monoculture row; the trade is total food per bed and far less bare soil. And harvest is fiddly: beans wound through corn take longer to pick, the labour problem the Frontiers review names as milpa's biggest research gap. Why This Works: Fallow as a Harvest

In the permaculture around the world series the same lesson keeps surfacing: systems that lasted centuries treated resting land as productive. Chinampas did it with mud and water; milpa does it with trees. A US bed in "fallow" growing comfrey, berries and next year's tree seedlings is the forest-garden phase at 20 by 20 ft.
